When to Add a Second Crew to Your Tree Business
Adding a second crew is the biggest step most tree company owners take. It roughly doubles what you can produce, but it also doubles payroll, equipment, insurance questions, and the number of things that can go wrong on a given day. Done at the right time, it is how a one-crew business becomes a real company. Done too early, it can sink one. Here is how to tell when your tree business is ready.
Look at the Backlog, Not Just the PhoneAfter the Storm: Turning Emergency Tree Customers Into Long-Term Business covers how to keep new customers coming back. Once that works, the backlog starts to grow, and the backlog is the first number to watch.
A busy phone after one storm is not a reason to hire a crew. A backlog of approved estimates that stays several weeks deep for months, through more than one season, is. Look at the job board and the scheduled list. If approved work regularly sits weeks out and customers are starting to walk, you have the demand.
Know What the First Crew Actually Earns Before you add a crew, know the numbers on the one you have. How much does a typical crew day bring in? How much of that goes to labor, fuel, equipment, and dump fees? What is left? If you cannot answer that, the second crew is a guess.
TreeBossPro reports show jobs, revenue, and what is paid or still out, and because jobs carry categories like Removals, Trimming & Pruning, and Stump Grinding, you can see which kinds of work bring in the most. Get at least a few months of clean numbers before making the leap.
Find the Crew Leader First The second crew is only as good as the person running it. Most owners make the mistake of hiring bodies first and hoping a leader emerges. Do it the other way around. Identify someone who can run a job site without you: read the trees, plan the rigging, keep groundies safe and busy, talk to the customer, and handle surprises.
That might be your best current employee. If so, promote them and backfill their old spot. A strong lead with a green crew usually outperforms a weak lead with experienced hands.
Plan for Equipment and Logistics A second crew needs a truck, a chipper, saws, climbing and rigging gear, and probably a place to dump chips and wood. Some owners share equipment between crews early on, which works until both crews need the bucket on the same day. Map out what is shared and what each crew needs on its own.
Also think about where crews will work. The route map and auto-routing help you assign jobs by area, so two crews are not driving past each other all day.
Budget for the slow start, too. A new crew rarely produces as much as your experienced one in the first months. Plan for that so the gap does not become a cash problem in the middle of the season.
Give the New Crew the Information You Carry The hardest part of a second crew is that you cannot be on both job sites. Everything you used to explain in person has to be written down. The crew app gives each crew its own job list, route, property notes, gate codes, and drop zones. Photos from earlier visits show what the property looks like. Crews start and complete jobs and send on-the-way alerts without calling the office.
Role-based access lets crew leads see what they need without seeing everything. And because TreeBossPro is never billed per user, adding a crew does not add per-seat fees.
Start Small and Review Often You do not have to run the second crew five days a week from the start. Some owners begin with the new crew on simpler work, like trimming and stump grinding, while the experienced crew handles big removals. As the new lead proves out, the work they take on grows.
Review the new crew's jobs weekly. Look at completed work, photos, customer feedback, and time on site. Adjust quickly. A second crew is a big step, but with the right timing and the right leader it is the step that turns a job into a business.
